Every surface was produced by somebody
An audit that only looks outward examines the output and never the source. If the people producing your material do not share the position it is meant to express, drift is not a risk to be managed. It is scheduled, and it will appear in artifacts eighteen months from now regardless of what any brand book says.
Ask several people the same question, separately
What does this business do. Who is it for. What makes it different. Leadership, somebody customer-facing, somebody in production or fulfilment, and where possible somebody who joined recently. Asked independently rather than together, since a group setting produces whatever answer the most senior person gave first. The questions are deliberately plain, because anything more elaborate invites people to perform the answer they think is wanted.
The disagreement is the finding
Not whose answer is correct. Where the answers diverge from each other, the business has no shared account of itself and every piece of material produced from now on will express whichever version its author happens to hold. Where they converge with each other but diverge from what the business publishes, the published position is the outlier. That is worth knowing before anybody spends money reinforcing it. Where they match the published position exactly, that is a genuine strength and goes in the report as one, since a business whose people articulate its position consistently has something most cannot buy.
Internal language against customer language
The vocabulary staff use to describe the business set against the vocabulary customers use in reviews, enquiries and conversations. A business describing itself in terms its buyers never use has a translation problem, and no amount of design fixes it. The words customers reach for run simpler, more specific, and closer to the actual reason they bought.
The three-way comparison
Placed beside one another: what the machines say about the business, what the business publishes, and what its own people say. Where all three diverge, the problem is not visibility or messaging. No account of the business exists anywhere, inside or out, and everything downstream is an attempt to fix a symptom. We have not found this comparison being run elsewhere, and it is frequently the finding a client remembers longest.
Handled carefully
Staff answers are given in confidence. Findings report the pattern, never the individual. Anybody asked knows how their answer will be used before they give it. Nothing attributable goes into a document that will circulate. An audit is not a performance review, and a method that produced one would never get an honest answer again.
Why alignment predicts next year
The value of running it is not the snapshot. It is that the gaps found here are where next year’s inconsistencies come from.
"A team that cannot articulate the position will not produce material expressing it, whatever the guidelines say."
Fixing the guidelines does not fix that. Fixing the shared understanding does, and it is considerably cheaper than repeatedly correcting the output.
Where alignment work connects
What the machines say is covered in AI brand perception. What customers say in their own words is covered in digital footprint. The structure that holds a position in place once it is agreed is covered in design systems.
How the engagement runs
Short separate conversations, scheduled after the material is understood and before conclusions are formed. Earlier and there is nothing to compare against, later and it becomes confirmation of a view already held. If four of your people would give four different answers to what makes this business different, that is the finding, and it is worth ten design decisions.
